13. Metrics that matter

- DORA: deployment frequency, lead time for changes, change failure rate, time to restore (failed deployment recovery time).
- Flow: cycle time, throughput, WIP, blocked time.
- Quality: escaped defects, incident count/severity, test coverage trend.
- Team health: engagement surveys, attrition, on-call load.
- Avoid misuse: never compare individuals by velocity, lines of code or commits — it destroys trust and encourages gaming (Goodhart's law: when a measure becomes a target, it ceases to be a good measure).
